Compare three options, not just two

Your choices are often an existing SaaS product, an integration between existing tools or a custom application. Use the same workflow to test all three. Document the important user roles and the exceptions that make the task difficult. If a process change removes the problem, buying new software may not be necessary.

Build a decision matrix around business constraints

Give each option a simple pass, partial or fail against essential requirements. Include permissions, exports, integration access, recurring cost, data location requirements and recovery procedures. Do not average away a critical failure: an option that cannot meet a mandatory requirement should be resolved or excluded before comparing convenience features.

Account for ownership and operating effort

SaaS shifts some platform operation to a supplier but still requires configuration, user management and vendor oversight. Custom software gives more control over the implementation while creating responsibility for hosting, updates and support. An integration has its own maintenance burden when either connected system changes.

Run a small trial using realistic data

Use a representative but appropriately protected sample. Ask the people doing the work to complete an ordinary task and a failure scenario. Record where they need manual workarounds. Define success before the trial so the final decision is based on evidence rather than enthusiasm for a product demo.

Agree an exit and review plan

Before committing, confirm how data can be exported and how access is recovered if a team member leaves. For a custom build, document repository ownership and deployment. Review the decision after the initial rollout: did it remove the problem, and is the team able to operate it? Expand only when the first workflow demonstrates value.

Your practical checklist

  • Essential requirements classified before comparing tools
  • SaaS, integration and custom options considered
  • Permissions, exports and API limits checked
  • Representative task and failure scenario tested
  • Operating owner and recurring costs identified
  • Exit route and post-rollout review agreed
